A planned onboarding runs in four phases, each building on the one before. This is how we run a standard 12-week onboarding at OTM.

The order matters more than the speed. Reporting and automation built before lifecycle stages and properties are settled usually has to be rebuilt.

How long does HubSpot onboarding take for a small team?

For a team of 5 to 15 people setting up one hub properly, onboarding usually takes 8 to 12 weeks. A light setup with one pipeline, core properties and email connected takes 4 to 8 weeks.

A smaller team doesn't guarantee a faster onboarding. Fewer people need to agree on the process, but the person signing off usually wears many hats, and slow sign-off is what stretches a timeline most often. How long does it take if you're migrating from another CRM?

Adding a migration from Pipedrive, Salesforce or Zoho typically adds around 4 weeks to an onboarding, which is why combined onboarding and migration projects usually run 12 to 16 weeks. The extra time goes into deciding what's worth bringing across, mapping fields, cleaning data and testing before go-live.

Moving the data is usually quick. Deciding what to move takes longer, because old systems carry years of fields, stages and workflows that made sense once, and agreeing which still matter is most of the work when you're migrating from another CRM.

What slows HubSpot onboarding down?

Five things add the most time to an onboarding. Most of them come down to decisions about your process.

  1. Slow decisions on process. If lifecycle stages or deal stages aren't agreed, everything built on them waits.
  2. Messy source data. Duplicates, missing fields and inconsistent values need cleaning before or during migration.
  3. Too many people in the room, or too few. Without the person who owns the sales process, decisions get revisited. With ten stakeholders, they stall.
  4. Integrations that aren't native. Custom API integrations or middleware need build and test time.
  5. Scope that grows mid-project. Adding a second hub or a new team halfway through resets part of the plan.

How much time does your team need to give?

Expect your main contact to need 2 to 4 hours a week through an onboarding, with more in the discovery weeks. Other team members need time for workshops early on and for training from around week 3.

Doing the setup yourselves takes much more. HubSpot's own onboarding is coaching, with your team doing the configuration between calls. That works when someone on your team has the time and appetite to build. It tends to drag when that person also runs sales.

Can HubSpot onboarding be done faster?

Yes, if the scope is small and decisions are quick. A single pipeline with core properties and email connected can be live in as little as 4 weeks.

Compressing a multi-hub onboarding usually means skipping discovery or training, and both cost more later. If speed matters, a phased rollout tends to work better. Sales goes live first, then marketing and service follow once the foundations are proven.
